Email campaigns were executed twice per city, sending 2 ad-hoc communications to the same audience. The second campaign consistently generated roughly half the click engagement of the first while costing exactly the same to send.
At national scale, this meant paying full sending costs for declining engagement signals, risking reputation damage with Gmail and iCloud and gradually weakening inbox placement across the season.

Redesigned sending strategy to protect reputation and lower send costs
I shifted the strategy from maximizing campaign volume to protecting sender reputation and engagement consistency. After validating the CTR drop pattern, I removed the redundant second send and consolidated communication into a single optimized campaign per city.
At the same time, I strengthened authentication by configuring DMARC and enabling BIMI compatibility to reinforce trust signals for mailbox providers and maintain stable domain authority during high-volume sending.

Scaled national email campaigns to millions while maintaining strong deliverability and cutting costs nearly in half
Across +80 international campaigns sent to a 7-figure subscriber database, deliverability remained above 96% on average, with open rates consistently exceeding 50% and an average CTOR of 8%.
Total sending costs were reduced by half while unsubscribe rates stayed low at just 0.72%. Sender reputation remained strong enough to support continuous large-scale campaigns for the entire year.

158K+ monthly organic visits — but almost all branded. Across 50+ cities per year, TCB was not established as the reference when it comes to gastronomic events. AI search platforms like Gemini, ChatGPT, and Google AI Overviews didn't mention the brand at all.

Operationalize brand authority to own every city we enter
Defined and executed a scalable hyperlocal search framework for each tour stop. Architected structured data (Event, ListItem, FAQ schema) to formalize entity relationships — ensuring search engines and generative AI interpret TCB as a primary entity, not just indexed content.
The Result

Organic doubled. AI search went from zero to 719 mentions
Organic traffic grew from 158K+ to an average of 348K+ monthly visits. Non-branded share grew from 10% to 14%. Keywords exploded from 12K to 58K. TCB now appears across ChatGPT, Gemini, AI Overviews, and AI Mode with 138 cited pages.

The Problem

Unstructured subscriber data limiting targeting and deliverability
As The Champions Burger expanded nationally, subscriber acquisition accelerated across multiple cities and countries. However, the CRM data lacked consistent formatting, making reliable personalisation, segmentation, and engagement targeting difficult.
Inconsistent records, inactive addresses, and unresolved bounce risks also threatened deliverability as sending volume increased.

Standardised CRM structure and implemented validation-driven segmentation
I cleaned and normalised the entire subscriber database to establish a universal data structure. I implemented segmentation logic based on city, country, and engagement behaviour so messaging could be aligned with active events.
I enforced strict suppression rules for hard-bounce addresses and integrated the Reacher open-source email verification API to validate email syntax, SMTP status, DNS records, and inbox availability without sending test messages.

The structured database enabled reliable personalisation, precise geographic targeting, and engagement-based segmentation across a rapidly growing national subscriber base.
Improved validation and suppression controls reduced delivery risks and ensured the CRM remained scalable and reputation-safe for continued high-volume campaigns reaching millions of subscribers.

Using Klaviyo, I implemented key ecommerce lifecycle automations including welcome sequences, abandoned cart recovery flows, and re-engagement campaigns targeting inactive users.

With lifecycle automation in place, deliverability stabilised at around 85% while email evolved into a consistent revenue channel.
Automated flows enabled email to contribute approximately 10% of total store revenue, transforming the channel from irregular promotional sending into an ongoing conversion and retention system.
